How to Replace Slats on a Slat Chain Conveyor Without Halting Production

Apr 22, 2026

Picture the worst. You're busy, fulfilling orders, when you notice a broken slat on a slat chain conveyor. You feel yourself sink in some form of shame, or dread. You realize that if you swap out the broken slat, you'll miss a deadline. You have a long line of orders, time is lost, and people are angry. You don't have to stop everything. Wth a creative, and careful, plan, you can replace the slats while keeping the majority of the operations still moving. Let me show you how.

Importance of Quick Slat Replacement

The slats on a slat chain conveyor endure immense pressure every day. Slats can break over time from heavy machinery, constant moving friction, and careless impacts. A slat that is broken can create a product jam, impede the flow of materials, and can be a safety hazard. In food, pharmaceutical, and logistical industries, time is especially valuable, and every minute can cost thousands of dollars. So, while it is a valuable skill to replace the slats, the skill that is even more valuable is being able to do it while keeping the line running.

Gather Tools and Spare Parts in Advance

Having items ready in advance will make it easier and quicker when replacing slats because nothing will be broken and everything is ready. So that you will be prepared when you have to replace slats on your conveyor, try to keep a stock of replacement slats. This will help you avoid delays when part of your conveyor needs replacing. Along with replacement slats, gather up a handy tool kit and keep it close to your conveyor, because you will definitely need it when replacement parts at your conveyor. Tools you will need include screwdrivers, a wrench, and a pair of pliers, as well as a soft brush or some compressed air to clear away any debris that may be in the way. Do not forget to gear up with your safety glasses and gloves, as safety gear is essential will you be working with moving equipment. Be fully prepared to move quickly and make your replacement as quickly as you can when a slat breaks, and you won't have to spend time searching for your tools.

Recognize Problematic Slats and Isolate That Position

Before starting any work, try to establish exactly which slat has the issue. Ideally, you should be slat side, moving along the slat chain conveyor while keeping an eye out for things that are not aligned (neither at the top nor at the bottom), noticeable loose fasteners, or large gaps and splits. Especially if the conveyor transports heavy or abrasive materials, the slats may be damaged and produce a rough and/or abnormal sound. After the problem slat has been located, it is not necessary to stop the entire conveyor. You can just isolate the portion of the conveyor that has that slat. Many conveyors are designed so that, once a section of the conveyor is isolated, you can either slow down or even raise that section of the chain just enough to allow you to treat the slat while the rest of the conveyor is still running. If that option is not available for your conveyor, try to work on the slat during a scheduled production stoppage, such as during the inter-batch breaks or at a shift change. The idea is to minimize disruption to the rest of the system while you fix the problem.

Removing the Old Slat Safely and Quickly

Now it's time to do the actual replacement. Before doing anything, verify the conveyor is completely off, and locked out, at the access point you are working at. You don’t want any unexpected startups with your hands near the chain. Locate the bolts/screws that secure the slat you are replacing and use your screwdriver/wrench to remove them, ensuring you do not drop any hardware into the conveyor. After removing the fasteners, gently lift the slat off the chain. Some slat chain conveyor designs use a clip-on system where the slat slides onto connection links with lugs on the bottom. You may need to gently splay the lugs to free the slat. Before replacing the slat, take the time to clean this area, remove any dirt, debris, and product residue from the chain and frame so that the new slat seats properly, and to avoid future issues.

Time-Efficient Installation of The New Slat

The first step is integrating your replacement slat to your chain. Make sure that your slat is aligned with your chain links. For optimal installation, your slat must have holes that inset with your chain. Should your slat chain conveyor feature a snap-on style, simply press it down until you hear the click. If it is a bolted design, we recommend that the holes are aligned before driving in the screws/bolts. Use your screwdriver or wrench to secure the bolt. Keep in mind that you should not overtighten, doing so runs the risk of cracking your slat or stripping the bolts. The recommend torque is a snug fit. If you want to save yourself the trouble of future slat replacements, apply some lubricant to the bolts before installing. This will ensure that your slats are not seized over time.

Test and Resume Production Immediately

In the final stretch here, please do not put the production line on full speed right away. Set the conveyor to a low speed and watch the newly repaired section for a few minutes. Pay close attention to the new slat. Is it moving smoothly? Is it aligned with the chain? If you hear any odd noises and see wobbling or jamming something is off. If you see any of these issues, you should stop the conveyor and check your work. Look for a loose bolt or an improperly seated slat. Once everything is secured, you should be able to speed up the conveyor. Now you can celebrate. You have replaced a slat on your slat chain conveyor with minimal interruption to the rest of your production. Your production line employees will be none the wiser.

Set Up Routine Inspections

The objective is to prevent replacement by addressing issues beforehand. For instance, you may consider implementing a daily inspection for the slat chain conveyor. You may look for things like abnormal chain tension, slats misaligned, fasteners being loose, or even the drive sprockets. Also check the condition of the pins, rollers, and bushings. A daily walk through inspection may only take a few minutes, but it may save hours, days from unplanned downtime. Also consider the condition of slats when doing the inspection. Do not wait for a slat to be broken to do a replacement. Consider the bicycle rule. A flexible replacement scheduled maintenance, window may be the ideal time to replace slats that are showing the cracks. Also replace slats that are bent rather than skipping the replacement just to have it break when your orders are at the peak

In fact, slat replacement can be a hassle. It can be done without stopping production with a simple tool kit, the right spare parts, and a step by step guide to replace slats. Preparation is key. It is a crucial step to train your team and keep inspection daily and replace parts where necessary. You will not regret it.
